TOUR AND DINNER MEETING This month’s meeting will hopefully appeal to a wide range of members’ interests… not just those interested in quality (which we obviously all are) but also those interested in sciences and manufacturing. Join us on October 18 as we meet in Cedar Rapids, Iowa, for a tour of the enzyme production facility of DuPont Industrial Biosciences (formerly Genencor). Through a unique combination of agricultural, biotechnology, chemical and material science, DuPont Industrial Biosciences focuses on providing bio-based solutions to meet the needs of customers across a wide range of industries - from brewing to biofuels to animal nutrition to apparel - to improve products and make processes more sustainable. Following the tour, we will be having dinner at the The Hotel at Kirkwood Center, a new boutique hotel and events center which is both a teaching facility and a fully functioning hotel / restaurant / events center. After dinner, Cassidy Whitmore of DuPont Industrial Biosciences will be speaking more about what they make, how they make it, and some of the quality systems they have in the facility (ISO 9001, HACCP, and Organic certifications). So, join us for an evening of information, networking, and camaraderie. We look forward to seeing you there!

Building an Effective “Problem Statement”: a “Case for Change” by John Heise

How many times have you seen a team of people try to solve a problem only to struggle with what is was they were trying to accomplish? Or better yet, maybe you’ve struggled with that same issue.

To best support doing a “Root Cause” investigation to solve a problem, it is important to have a “good picture” to provide clarity of what is the concern and what is the goal (desired state). A key tool a team can use for documenting a problem and providing this clarity is the “Problem Statement”. A well-constructed Problem Statement will provide great clarity and focus on the problem without stumbling over possible causes or jumping to conclusions.

A good Problem Statement will contain three key parts: the “current” situation, the “impact” of the problem, and the “desired” state (outcome).

The “current” situation will contain the following pieces of information:

What – the specific problem affecting the process or your business

Where – the location(s) of where the problem is occurring

When – the time/date problem was first observed

Who – the internal or external customers (or stakeholders) most affected by this problem

The “impact” of the problem will contain:

How much – extent of the problem as measured by your organization (e.g. system)

How do you know – what expectation (customer requirement) is not being met

The “desired state” will contain:

A brief description of the system (process) performance after the problem in removed

Describes what you want to have.

Does not contain a proposed solution: to not constrain the analysis effort needed to find the root cause of the problem.

To construct a good problem statement, piece the parts of the information together to create a complete sentence/ statement: “when”, “what”, “where”, “how much”, “how do you know”, and “what do I want to have”.

Example:

What – late delivery of cartons of pop have been increasing

Where – full cartons are not making it to the palletizer on time

When – after first shipment of cartons from a new supplier last week

Who – Distribution Warehouse and key customers

How much – late deliveries have gone from less than 2% to over 25%

How do you know – our customers are complaining about not having our product in stock, affecting their sales, and increasing their customer complaints

Desired performance – uninterrupted flow of full cartons to the palletizer leading to no late deliveries to our customers.

Example Problem Statement:

“After receiving the first shipment of cartons from our new supplier last week, the full cartons of pop are not making it to the palletizer on time, causing late deliveries of over 25% to our to our Distribution Warehouse and key customers. We know this by increased complaints from our customers about out of stock product, affecting their sales and increasing their customer complaints. We want uninterrupted flow of cartons to the palletizer to get to no late deliveries to our customers.”

A Case for Change

If done right, the Problem Statement can serve as a great tool for drive change in your organization. Some organizations refer to the problem statement as a “Case for Change”; the reason action needs to be taken and what that action will do for the business. The nice thing about Problem Statements is they can be easily edited to provide the information you need for any given audience: leadership, management, work force, supply chain, etc.

Summary

A good Problem Statement contains three key parts: the “current” situation, the “impact” of the problem, and the “desired” state (goal). It can provide an excellent picture of what is the key issue, or problem, and what is the goal, or “desired state”. This allows the Problem Statement to serve as an excellent tool for the “Case for Change”. A well-constructed Problem Statement will provide the clarity your team needs to focus on the problem to support finding the true root cause without jumping to conclusions.
