BUSINESS NEED The client’s IT infrastructure had a number of “silos”. HCL’s APPROACHHCL partnered with the client to institute a Testing Center of Excellence (TCoE) FLSL solutions that spanned multiple phases and multiple geographies.

The TCoE was piloted in three of the client’s principal lines of business initially. Simultaneously, key performance metrics were defined and client feedback mechanism was established. On basis of the results of the pilot TCoE, the program was gradually expanded across all business lines and geographies.

Over a period of 2 years, the scope of the Testing Center of Excellence expanded from:

• Functional testing to regression testing, test automation and performance testing. The TCoE first expanded to perform automated regression testing to solve a problem that the client was addressing with inadequate regression testing

• Three lines of business to all lines of business and various projects across multiple geographies

HCL initiated the engagement by understanding business expectations and analyzing application landscape. The transition complexity was understood and release plan was thoroughly studied in this phase. As a first step, Target Operating Model was defined; governance structure was set up for testing transformation with communication & reporting methods and standardization of processes across testing organization was implemented

HCL constituted a Core Team consisting of Test Manager, Test Leads, BAs and a Fungible team of Testers to facilitate quick ramp up/ramp down and performed

• Regression testing

• Functional testing

• System integration testing

• Automation testing

• Non-Functional Testing

HCL implemented new in process approach to automate agile environment through its NexGen test automation framework and facilitated in-process automation in place of traditional automation approach. Traditional automation approach involves converting manual test cases (which has already been executed once or more through manual execution) into automation scripts while in-process automation is to perform direct automation without executing the test scripts manually.

HCL integrated its NexGen test automation framework with HP ALM and HP CDA to provide an end to end and comprehensive fully automated solution for the entire test execution cycle - starting from provisioning a cloud based test environment on the HCL MyCloud, deploying platform software like webserver, app server, database and then deploying the build of the AUT on this environment, and then integrating with ALM to execute the automated regression suite against the AUT and reporting results back into ALM. All of this happens in a completely automated fashion at the click of a button.

HCL solution enabled end-to-end business process automation. It automated applications based on multiple technologies (Web, Middleware, etc.) using different tools (QTP, Selenium & Green Hat Tester, etc.) and automated infrastructure provisioning, application deployment & automation execution using HP CDA

For optimizing TCoE, the below mentioned activities were performed:

• Centralization of Demand Management and building of Flexi team.

• Reduced onboarding time using training academy and KM portal.

• Optimization of regression pack, increased automation coverage through In-process Automation, using HCL’s NexGen automation framework.

• Static and Front To Back Testing for all the domains

• Environment Management and control of Environment downtimes (from 26% to 6%) leading to reduction of testing efforts

• Improvisation of reusability

• Implementation of competency ladder

HCL used utility based pricing to increase predictability and reduce cost. In this approach, applications were scored across multiple parameters like size, complexity and criticality, and fitted in clusters based on the final score. With each cluster linked to a price for steady state support, HCL offered the client a predictive cost toward application onboarding and offloading.

BENEFITSThe Testing Center of Excellence (TCoE) enabled the client to scale up existing testing services and offer new services with higher quality, shorter delivery time and reduced cost. HCL used test utility methodology to arrive at a per-application-based pricing.

• Automation of around 30000+ test cases for various applications of the bank resulting in a cycle time reduction ranging from 50 to 91%

• Immediate cost reduction, enhanced testing flexibility and reduced time-to-market

• Availability of fungible offshore team to handle multiple application releases quickly through quick ramp up/ ramp down

• Improvements in quality of service through near-zero defect delivery through Lines of Service (LOS) where the testing activities are segregated into Test Planning, Test Design, and Test Execution which aids in aligning and optimizing the skill level and knowledge of the resources. Over 99% defects were detected before the system went live. Improved quality of software led to higher customer satisfaction.

• Centralized resource pool, reusable artifacts, knowledge assets helped improving team productivity, reduction in idle time resulting in 10 - 15% of Average FTE reduction per application

Overall, the Testing Center of Excellence strategy enabled the client to achieve operational excellence and enhance business value. These contributed to quantifiable improvements in customer satisfaction levels.
