Stakeholder Resources

Who are My Stakeholders? Fill in the table. Put a rectangle around those with veto power. Underline those that are unique to e-learning.

Who are my stakeholders? What do they need? How can I engage them?

Consolidating Your Stakeholder Approaches: Create a project document (see sample) with roles identified and signed. Get a clear

understanding of the scope. And all approvers. Have all approvers at the table when agree on project. Have their management be part of sponsor group. Well begun is half done.

Establish the work breakdown structure. (see sample.) Identify your technical specifications and your testing plan. See Appendix for sample

table of contents of an “e-Learning Sourcebook.” Provide the Numbers – dollars, hours, # of people; Reports post-testing and post-launch

of technical issues, learner feedback (online surveys etc) Create a Sponsor Group Build your own credibility. Some ways to do this are: follow-through, attention to detail,

meet them in person- look them in the eye, speak their language, give people advance notice, give them enough time to do the job.

Stakeholder Action Plan Who are my own [most challenging ] stakeholders? What are 3 things I can do to engage them?

Testing & Tech Resources

Test Plan*

• Usability testing • Content testing

– Is the text, images, audio, video, branching, interactivity behavior correct? – Are the learners learning?

• Technical testing – Preliminary – on target machines – Preliminary – in LMS – Alpha1 – in ‘dev’ or ‘QA’ version of your LMS – Alpha2 – in prod version of your LMS??? – Beta – in prod version of your LMS

• Alpha1 – in ‘dev’ or ‘QA’ version of your LMS

– Does course load from LMS – Does course bookmark – Does the course close properly – Does the course completion data transfer correctly (complete, pass, score, last

page visited, etc) – All the course resources open – All the navigation features work

• Alpha2 – in prod version of your LMS??? – All of alpha 1 testing plus: – Stress test if needed (concurrent usage) – Idle test – what happens if you walk away for an hour – Multitask test – what happens if you’re running other software, especially

synchronizing programs – All connection methods – especially wireless and remote (DSL, dial-up, wireless

router) • Beta – in prod version of your LMS

– Does course work for a wide range of target learners; get a good cross-section – test ‘dirty images’

• Does the course load, play, bookmark, complete properly – Test all PC models and various OS/player/browser variations – clean images if

possible – Make testers complete an online survey tool

*Can’t proceed to the next round of testing until the first round is passed. If edit and re-publish, need to back up to earlier testing to ensure basic functionality.

Testing Considerations Some key considerations:

Build in enough time for testing, and enough time to react to test findings. Lock down content before you conduct your final round of technical testing. If you pilot to determine the effectiveness of the training with target learners, when

would the pilot happen? If you are still waiting for reviewers and approvers to get their responses to you when

would you begin your final technical testing? The PC environment is constantly changing so we take the conservative route.

Sample Project Plan ABC 2009 E-learning Revision Project Plan March 1, 2009 Scope Revise 30-min ABC e-learning. Provide instructional design services to work with company subject matter experts on identifying content changes and updating storyboards. Preserve existing structure and design when practical. Revise e-learning source files to make content updates to approximately 75% of program. Total run-time might extend to 40 min from the original 30 min. Adjust existing design/course structure if needed due to content changes. Record audio voiceover for content changes; re-record existing audio as needed for overall consistency. Provide SCORM-compliant version for LMS. Provide master of self-launching executable CD for dial-up users. The CD version only contains a certificate accessible at end of course. company to provide certificate language to vendor. Company will duplicate CDs as needed. Provide final editable source code. Budget (direct outlays, by Training Department) $21,000 – 42,500 for vendor $400 duplicate and ship CDs to dial-up users Deliverables

Final budget

Revised storyboards

Revised design document (detail design document only)

Summary (high level) of scope of design changes as driven by content changes

Audio re-takes or new recordings as required by content changes

SCORM-compliant course v1.2 that functions in Company LMS (SAP 6.0) and overall networking computing environment (exceptions made for dial-up learners and learners with uniques workstation issues)

CD-executable (non SCORM) with certificate for dial-up users (Company will duplicate CDs) Final editable source code for course and course objects to include editable audio files, image

files, Flash files, etc.

Preliminary Timeline (detailed timeline tbd at end of phase 1) March 18 Project Kickoff March 18-March 31: Analysis and Design April 1 – April 17: Storyboard and Object Development April 20 - May 8: Courseware development May 11 – May 22: Alpha and beta testing, final course revisions Final versions launch by May 24 Assumptions / Standards

1. Stay within project scope. 2. Vendor is available. 3. Vendor builds course to our technical specifications. 4. All roles are available to perform their tasks within project timeline. 5. Project stages are sequential and not be parallel. Each day lost results in 1.5 days to make

up. Expanding scope will result in change requests and higher fees for vendor. 6. All learners will access the training within the LMS. CDs are provided only for dial-up users and

those with unique work station issues. Risks/Mitigation

1. SME working within the boundaries of the scope and timeline. Mitigation: detailed project kickoff: 90 min. Weekly project meetings. Project manager participation on working sessions.

2. Approvers identified after content signoff. Mitigation: approvers should be identified up front and should be present at project kickoff.

3. Technical team working within the timelines and providing deliverables.

Mitigation: Engage IT as sponsor. Have early meeting with key stakeholders. And do a formal request to get workstation support to do testing (e.g., dial-up connections, non LMS versions, alternate completion method for dial-up users if needed)

4. Help Desk needs training released to them early.

Mitigation: meet with Help Desk management up front and gain support for required testing. (they will fulfill their own training requirements)

5. Authoring Environment within LMS. Only one individual has ability at this time.

Mitigation: Determine if coworker can be ready to back up or obtain authoring tool within Training group. Provide project timeline in advance.

Implementation and Maintenance Plan [Details tbd] Communication Reporting Ongoing assignment of new personnel Ongoing Reporting Course revision triggers I understand the scope and timeline of this project. I understand that change in scope needs to be discussed and agreed upon between the Training Department and the Course Owner, and may require an amendment. I understand that each missed deadline may result in 1.5 days additional work. I will communicate the status of my deliverables. I understand that if the project is not concluded by May 31, the Training Department may need to consider my project after other priorities. ________________________________ ________________________________ Course Owner /Date Project Manager / Date ________________________________ ________________________________ Project Stakeholder / Date Project Stakeholder / Date
