Assisting organisations to engage and develop their people through on-going Continuous Improvement e news May 2016 www.ctpm.org.au Page 1 Food Industry / TAS / 0516 Skretting Australia creating Maintenance Excellence Skretting Australia site located in Cambridge, Tasmania commenced its Maintenance Excellence Management (MEM) journey with the guidance of CTPM to strive for Maintenance Excellence. SKRETTING a leading global fish and shrimp feed supplier which forms the aquaculture division of international animal nutrition parent company, Nutreco, manufactures feed for species such as; Atlantic salmon, King salmon, Ocean trout Barramundi, Rainbow trout / freshwater trout, and Abalone. In 2015 alone, the site produced over 70,000 tonnes of feed for the Australian and New Zealand markets. In April 2015 the Maintenance team comprising of a Maintenance Supervisor, Andy Thomas and three Maintenance Fitters, Kade Sacco, Ben Anning and Stephen Rossow started on the pathway to Maintenance Excellence. Figure 1: Maintenance Improvement Team L to R: Ben, Andy, Kade and Steve As part of their Maintenance Excellence strategy, the following Maintenance Improvement Team or MIT projects were successfully completed by the end of 2015, with each team member given the opportunity to lead a MIT project. Figure 2: MIT Projects for 2015 MIT Project Team Leader Workshop Compressed Air Kade Sacco Maintenance Consumables Kanban System with Suppliers Stephen Rossow Workshop Test Bench Ben Anning Maintenance Tool Store Andy Thomas Each of the improvement projects were focusing on improving productivity by ensuring that the tools, workshop services and maintenance consumables were in place so there was no time lost looking for items. The installation of a new electrical and pneumatic test bench allowed maintenance to diagnose electrical / pneumatic components problems and test repairs before re- instalment, thus saving time and reducing the risk of future equipment failures. Formal team meetings were held on a weekly basis, following a standard agenda. Each team member was assigned a meeting role, such as assigning tasks / actions, recording team decisions and attendance. Figure 3: Kade Sacco with the newly installed Air Receiver All the MIT projects followed a 9-Step process which included a Mid-way Presentation to management to gain approval of proposed improvements, with a Cost-Benefit Analysis used to support higher cost improvements such as the test bench shown in Figure 4. There is no doubt that the pride and joy of the maintenance department is the Tool Store shown in Figures 5, 6 and 7. This not only looks good, but is very practical and designed to save time looking for items. Figure 5: Tool Shadow Board

In a salute to how effective the new Tool Store has become, recently as part of the 5S / Work Area Management (WAM) kick-off training workshop, Stephen Rossow (Improvement Co-ordinator) was explaining to a production team, how and why the Tool Store was set up, when unannounced a fitter walked in with a contractor to obtain 2-3 items of

lifting equipment hanging as shown in Figure 7, they were in and out of the store in under 30 seconds, a great demonstration of how well it now works. Figure 8: Stephen Rossow explaining the Supplier

Kanban System for can lubricants, fasteners, air fittings and other consumables

The feedback has been that the new maintenance consumable Kanban System is working really well with the suppliers. Often in the past breakdowns and repairs would take longer because they either would run out of or lose time trying to find the right fasteners or fittings. As you can see in Figures 8 and 9, the required stock is well organised and is well maintained by local suppliers to the pre-determined stock levels. Figure 9: Pneumatic Fittings Kanban System

The improvement hasn’t stopped here, with the maintenance team well focused on their 2016 MIT projects.
